Strategic maintenance of an Outdoor swimming pool

The outdoor swimming pool at our council is widely known both locally and internationally. World-class services are provided at this pool. Recreational and fitness services are among the opportunities provided by our pool. Since 1993, it has kept providing its prestigious clients with loans for its services. However, questions have been raised about the pool's ability to stay up with modern technologies in the last year. Some people think our pool is outdated and refer to it as more of a museum than a swimming pool.
Following the findings of an evaluation and consultation with our stake holders on issues surrounding our old Council outdoor pool, we have decided to replace it by constructing a modern private pool and gymnasium. The need to include a gym in our new facility is to diversify our sources of revenue. Privatization will increase efficiency as well as ensure proper utilization of resources. During the winter season, for example, almost every pool in our locality experiences low customer turn out counting losses throughout the season. The proposed gymnasium will yield substantial returns during such season. For one to keep up with the current competitive nature of business nowadays, the uniqueness of the products and services is key. The inclusion of a gymnasium will put our facility a step ahead of our competitors. In an attempt to identify the external and internal forces that can in one way or another influence the performance of our organization, the following was documented.

Environment

The government, to begin with, demands that we obtain permits for construction as well as that of running the new facility. It is a requirement that we conduct an Environmental Impact Assessment (EIA) by the regulatory body before implementation of the plan commences. Our main target customers are those people on holidays and vacations. The pool will be designed to serve both adults and children. The public is fully supporting our plan as the pool is projected to generate employment opportunities especially in the area around it. Visitors from abroad often buy souvenirs whenever they visit our country and specifically our swimming pool; this will create a market to shops dealing with souvenirs. Our other primary concern is the physical environment, Water quality to be precise. Clean and clear water will not only entice our customers but will as well ensure their good health. Swimming pools are known to transmit contagious diseases and thus without proper precautionary measures, deaths could result out of fun and recreation. Water from whichever source must be cleaned and chlorinated to make it safe and free from any disease. The color of the immediate environment including the sun is known to affect the color of the water significantly.

Target

Our main target is international guests. We will thus look forward to gathering a collection of professionals of various fields to facilitate and streamline our services. Some of the members that will make up our team include; the physical therapists who will be situated both at our swimming pool and at the gym, personal training officers, swimming coaches and security personnel to ensure that our guests including their properties are safe. The hydro therapist will also be included to offer massage services to our customers who may encounter difficulties at our gymnasium. Our facility will have a different payment packages for locals, members and groups that will be relatively cheaper as compared to that of foreigners and casual patrons. This will give us a competitive advantage over our competitors.

Positioning

Public health is of utmost priority to the community. The current generation seems to acknowledge the importance of keeping our bodies fit. People with fit bodies are characterized by fewer health complications. Our gymnasium is, therefore, an indispensable facility in our society. Stress is another health condition inherent in our day to day activities. Recreation facilities are designed to make one’s mind relax thus fighting stress. This makes our swimming pool equally important to the society as it acts as the fountain of their health. According to the community, our facility will have socioeconomic benefits in the sense that families will be coming for reunion and business around the facility will awaken.

Resources

To ensure a continuous flow of adequate and clean water, we are planning on striking a contract with the area Water and Sewerage Company. This will ensure a continuous flow of water into our facility which will prevent any outbreak from occurring. Security personnel including area Administration Police will be deployed in the facility to keep a 24-hour surveillance. A tender will be issued to a cleaning service team to ensure that the sanitation of the facility is at maximum. The staff we are currently having will be retained after signing a new contract with the inclusion of new members to work in the gymnasium.

Our mission

Our primary facility mission is to dominate the existing and potential market segments through the delivery of quality, exceptional and world class goods and services. More emphasis will be put on marketing our products and services both locally and internationally a move that is intended to see the overall growth and expansion of our facility. We aim at building a mutual as well as close relationship with our highly valued suppliers, customers and at the same time contributing significantly to the economic growth of the region as well as its environs.

Our vision

Our new facility aspires to become one of the highly rated world class facility in its all aspects. We will achieve this through demonstration of exceptional levels of integrity, performance and our professionalism. It will set a good example to other selected firms in the field of recreation and fitness.

SWOT analysis

Strengths

Existing good networks in marketing and distribution.

Large domestic and international market.

Market entry barriers.

Reducing burden on government

Weaknesses

Government taxes.

Opposition by employees

Financing issues

Opportunities

Increasing demand for recreational facilities

New markets that extend globally.

New product in our cafes and services at our gym.

Venture capital provided by investors.

Proper utilization of resources

Threats

Government regulations.

Labor cost.

Price fluctuation.

From the above analysis, it is evident that our strengths and opportunities exceed our weaknesses and threats respectively. It is, therefore, worthwhile to implement the proposed plan (Hay and Castilla, 2006, 5).

Objectives

Ensuring fair, credible and transparent selection of the facility staffs as well as ensuring their welfare during the construction period and thereafter.

Strategy

Actions

Recruiting new qualified employees.

A transparent body of new recruiters will be selected. They will make decisions on how the advertisement of various new positions will be done and the channels appropriate to reach as many people as possible. We are aiming at recruiting only the best.

Payment of current workers during the construction period and raising salaries after the new facility start operating.

All workers will receive full payment throughout the construction period. Our company has enough savings to pay our employees for the next one year.

Planning on how activities will follow one another from scratch (from groundbreaking to completion and finally to its operations).

Strategy

Actions

Commencing of construction

The engineers and the company issued the contract will do ground breaking as soon as the facility blue print is out and verified

Inclusion of new departments

The existing departments will have a rough time coordinating activities both in swimming pool and in the gymnasium. New departments with new roles will, therefore, be created

Controlling all resources necessary to see successful completion and full operation of our facility through availing them in the required time.

Strategy

Actions

Plan Implementation control

A procurement company will be assigned the duty of availing in time quality resources necessary to see the completion of the facility. I will also assign experts to carry out duties that require specialties all to ensure that the project will be a master piece.

Premise control

After completion, my team and I will design a premise control unit that will be checking methodically and continuously to see whether the facility is performing according to its vision and mission. Adjustments will be made whenever possible.

Organizing my team (employees) to sing under one voice; directing our organization towards achieving its set goals as well as ours.

Strategy

Actions

Embracing self-interest

Well performing departmental managers and other employees will be rewarded accordingly. Employees will also be allowed to move into new groups within the organization to align themselves with their interests.

Hiring smartness instead of skillfulness

It is known that skills can be taught, but one cannot teach smartness. Recruiters will, therefore, be searching for smartness instead of skillfulness in the recruitment process.

Disregarding seniority

Hiring, firing and promotions will never be coined with seniority in the organization. Such decisions should and will only be made based on one’s merits.

Executive Summary

According to Chaos Theory on management, change is inevitable in every organization at any one time. Although some circumstances and events in an organization can be tolerated, others cannot, and it is upon us to keep up with their demands so long as we want to remain in business (Carraher and Carraher, 1994, 375). As we go through the process of change, resources and energy will be utilized, more structures will be required to maintain stability, and it is anticipated that the system will continue to evolve and change with time. These limitations should not, however, hold us back, our facility performance is already showing a downward trend, and this is the perfect moment to act.

According to (Burke and Cooper, 2000, n.p), restructuring an organization is never easy, and neither is it fun. This is because big decisions need to be made. There is also a lot of uncertainty that lies ahead. For instance, incorporating new technologies in a facility may result in some of the employees losing jobs as machines are more efficient as compared to human labor. Never the less, organizations ought to remain nimble and have the capability to adapt to the ever changing business environment. Restructuring and reorganization if done well often results in the desired outcomes. British Airways is a good example of a company that did it right. After the realization that the company was making losses, its officials decided to restructure it with the motive of making it solvent once again. They did this by reducing the workforce, doing away with unprofitable routes, modernizing their planes and bringing new experts on board. The resulting was the realization of the highest profit margin in the airline industry that amounted to $284 million (Moyer, 1996, 172). From the above scenario, it is evident that organization restructuring if done right; desired results are obtained.
